How Great Leaders Address Underperformance Before It Becomes a Bigger Problem

Why Tackling Performance Issues Early Creates Stronger, More Accountable Sales Teams

Every sales team experiences periods of underperformance. Targets get missed, motivation drops and some team members struggle to maintain consistent results. While these challenges are normal, how leaders respond can make all the difference.

Ignoring underperformance rarely makes it disappear. In fact, when performance issues are left unaddressed, they can gradually become a culture problem, affecting team morale, accountability and overall results.

Great leaders understand that addressing underperformance early is not about pointing fingers. It is about setting clear expectations, having honest conversations and giving people the support they need to improve.

Underperformance

1. Recognise the Warning Signs Early

Underperformance does not always start with missed sales targets. It can show up in declining prospecting activity, inconsistent follow-ups, poor pipeline management or a lack of engagement. Sales managers should regularly monitor both results and behaviours.

Waiting until quarterly targets are missed can mean valuable opportunities to intervene have already passed. Look for changes in activity levels, attitude, confidence and consistency. Early conversations can help uncover what is happening before the problem becomes more difficult to resolve.

2. Address Issues Through Honest Conversations

Avoiding difficult conversations can send the wrong message to the rest of the team. When one salesperson consistently fails to meet expectations without accountability, other team members may begin to question why standards are not being applied equally. Great leaders address concerns directly, privately and constructively.

Rather than making assumptions, ask questions such as:
• What challenges are preventing you from achieving your targets?
• Where do you feel you need additional support?
• What actions could you take to improve your results?
• What commitment can you make moving forward?

The objective is to understand the underlying issue while making it clear that improvement is expected.

    3. Provide Support, Not Just Pressure

Not every performance issue comes down to a lack of effort. A salesperson may lack confidence, product knowledge, effective questioning skills or the ability to manage challenging customer conversations. Simply demanding better results will not necessarily fix these problems.

Effective leaders identify skill gaps and provide practical support. This might include coaching, additional training, role-playing sales conversations or working alongside team members to improve their approach. Investing in development demonstrates that the organisation wants people to succeed, not simply meet a number.

    4. Set Clear Expectations and Follow Through

Once performance concerns have been discussed, there needs to be a clear plan for improvement.
Agree on specific actions, measurable expectations and realistic timeframes. Schedule regular check-ins to review progress and recognise improvements.

Importantly, accountability must be consistent across the entire team. When expectations are clear and fairly applied, people understand what is required and are more likely to take ownership of their performance.

    5. Build a Culture Where Accountability Is Normal

The strongest sales cultures do not avoid performance conversations. They make accountability part of everyday leadership. When leaders address issues early, provide ongoing coaching and recognise positive behaviours, they create an environment where people feel supported but also understand their responsibilities. Underperformance does not have to become a culture problem. With the right leadership approach, it can become an opportunity to strengthen individuals, improve team standards and achieve better sales results.
